How to manage goals, and maybe by goals and is it difficult?

Yes, managing goals and goals by goals is difficult… very difficult.

How to do it?

First, you need to realize what is the overarching goal of your organization!

Why am I doing all this?

  • If you are a company, it is for profit – the general goal: PROFIT
  • If you are an aid foundation, then to provide a certain type of help to the greatest number of people – the general objective PROVIDING HELP
  • If you are an office, then for the implementation of statutory tasks in accordance with the provisions – the general objective IMPLEMENTATION OF STATUTORY TASKS

If you know your MAIN GOAL, you need to answer the next question.

Here the stairs begin 🙁 because there are so many activities that we have to do!
Fortunately, their number is finite and they are countable!

Let’s consider it on the example of a COMPANY that produces and sells CO stoves:

The overall goal is PROFIT

PROFIT at the level of PLN 1,000,000 gross (before tax).
To get a PROFIT I have to make REVENUE, and when I do REVENUE I will generate a COST.
In order for the PROFIT to be as high as possible, the COST must be as low as possible. But I have to be realistic and assume that the COST cannot be more than 80% of the REVENUE.
REVENUE – PLN 5,000,000 net
COST – PLN 4,000,000 net

To generate REVENUE I need to do four things:

  • Do a SALE,  –  find a certain number of buyers

Planned REVENUE = PLN 5,000,000 net
Average value of one transaction = PLN 5,000 net
Number of buyers = 1,000 buyers for 1 product
Number of buyers over time = 83.3 buyers per month
Sales value over time = PLN 416,500 net
Total COST over time = <PLN 333,200 net

  • Produce for them what they ordered –  make PRODUCTION

Production quantity in months => 83.3 stoves
Production quantity on a working day = 4.2 pcs
Production time per item (one-shift system) = 1.9 hours

  • deliver them what they ordered – that is, make a DELIVERY

The number of deliveries in the month must be consistent with the number of orders, not less than 84 orders, i.e. 4 orders per day.

The question is – cheaper by courier or with your own transport?

  • deliver within the time ordered – that is, DELIVERY ON TIME

The production and delivery time may not be longer than the time specified in the order, and the time specified in the order cannot be shorter than 5 working days (1 day for production, 1 day for completing the shipment, 3 days for transport by courier)
I must remember that by doing each of these processes, I am generating a COST.

 

Yes, management by goals is very difficult, but very effective!
